Situation

  • Project scope targeted North American operations and was in its third year
  • Fifty million (USD) budget had been consumed without finishing development or implementing the first site
  • Unit testing logged more than 2,000 defects – end to end testing was not possible, and could not estimate number of latent defects
  • System testing strategy not formulated
  • No formal PMO had been established
  • Application performance/load capacity was below acceptable level

Actions Taken

  • Client removed the project director and two-person AlixPartners team came to run the project
  • Re-planned and re-budgeted the project
  • Implemented a more formal PMO and governance structure with stronger business owner and business unit representation
  • Reviewed project team, removed some personnel and replaced with stronger personnel, including one additional AlixPartners person to run the PMO
  • Developed testing strategy (process and data) and scripts to improve testing rigor and efficiency and surface remaining defects
  • Upgraded development environment; installed stand alone and integrated testing environments
  • Involved key business subject matter experts
  • Initiated a performance work-stream to find system bottlenecks and implement corrective actions

Results

  • Successfully implemented first site within 9 months
  • Established application foundation for subsequent North American sites
  • Improved application performance to acceptable levels
  • Transitioned back to client project management
