The Challenge

For one company, managing a fleet of more than half a million vehicles had become a complex puzzle. The company sat on vast amounts of data, including everything from fleet age, condition, and customer demand by location, to maintenance schedules and residual value forecasts. However, legacy analytics processes took up to 15 days to generate actionable insights. This delay often left senior management to make high-stakes fleet decisions with incomplete or outdated information.

Our Approach
AlixPartners has developed Data Activation Solutions (DAS), a next-generation data and AI platform that rapidly connects critical systems, brings in relevant external data, unifies all that data, and activates decision-making across sales, finance, and operations.
For example, with one fleet operator, we built automated data pipelines to draw from internal operational systems and external data sources such as airline schedules, competitor pricing, maintenance forecasts, and residual-value forecasts. This unified data environment was then fed into a proprietary optimization engine, developed in collaboration with leading GPU technology partners.
The AI-powered engine continuously evaluates billions of rows of data across more than 20 million variables, balancing contract economics (e.g., customer demand and pricing preferences) with vehicle economics (e.g., purchase, maintenance, and resale value).
The outcome is a dynamic solution that generates a plan with optimal EBITDA, location by location, with insights provided in near-real time and a view 18 months into the future. The model also identifies upselling opportunities tailored to individuals based on their past purchases, destinations, and new trends. A continuous process that once required weeks of laborious analysis now happens in under six hours, allowing leaders to model scenarios, test decisions, and rapidly see the EBITDA implications of each move.
The Results
The solution is delivering more than $100 million in EBITDA improvement at this fleet operator, accompanied by a step-change in analytical agility and organizational capability:
